VW's Net Profit Fell 28%. Here's How a CFO Reads the €30% Cost Gap.

On August 7–10, 2026, Porsche SE — the Porsche-Piëch family's holding company and VW's majority owner — issued its strongest-ever demand for Volkswagen to slash costs immediately, as VW's Q1 2026 net profit collapsed 28% year-on-year to €1.56 billion on flat revenue of €75.7 billion, with analysts flagging a structural 30% cost gap versus Chinese rivals like BYD.

Revenue was basically flat — €75.7 billion. Profit fell 28%. That gap is the whole story.

A CFO wouldn't read this as a sales problem. They'd read it as an operating expense crisis. VW's factories are running well below capacity, its model lineup is sprawling, and its German labour cost base was built for a world where it sold 12 million vehicles a year. It now targets 9 million. Every unsold unit is fixed cost with no revenue to absorb it — textbook operating leverage working in reverse.

Here's the concept worth locking in: Operating expenses — the costs below gross profit but above EBIT — are where companies go to die slowly. Unlike COGS, which move with volume, OpEx tends to be sticky. Headcount, leases, depreciation on idle plants — these don't shrink when sales do. VW reportedly carries a 30% cost disadvantage versus BYD. That's not a pricing problem. That's a structural OpEx problem.

A CFO watching this would ask: what is our operating leverage ratio? If revenue drops 2% and profit drops 28%, your cost base is dangerously fixed. The only exits are cut costs fast, grow revenue fast, or watch margins compress to nothing.

Porsche SE — the family holding company, which owns 31.9% of VW equity — posted its own €2.2 billion net loss in H1 2026, largely from writedowns on its VW stake. When your shareholders are bleeding through you, the pressure isn't strategic. It's existential.
