Swiggy Cut 4 Million Users to Fix Its Unit Economics. Here's How a CFO Reads That.

Swiggy's Q1 FY27 results showed revenue surging 37% YoY to ₹6,812 crore while its consolidated net loss narrowed 34% to ₹791 crore — driven partly by deliberately cutting off over 4 million unprofitable users and pushing Instamart's quick-commerce arm to near contribution-margin break-even.

Most founders celebrate a 37% revenue jump and stop there. A CFO reads deeper — and the Swiggy number that actually matters is the one they chose to shrink.

<cite index="31-11">Swiggy rationalised discounts and free delivery on small baskets, discontinuing service to over four million unprofitable users.</cite> That is a CFO-level decision, not a growth-team decision. It means someone ran the contribution margin on every cohort and concluded that serving those users costs more than they generate — so the right move is to fire the customer.

Here is how a CFO reads unit economics: revenue is vanity, contribution margin is sanity. Contribution margin = revenue from an order minus variable costs (delivery fees, discounts, packaging, payment gateway). If that number is negative on a per-order basis, no amount of volume fixes it — you just lose faster.

<cite index="26-6">Instamart neared contribution margin break-even at -0.2% of Gross Order Value, showing a 440 basis point improvement year-on-year.</cite> That 440 bps swing is the real headline. It means the unit economics of the surviving cohort are structurally better.

<cite index="31-12">Management estimates Instamart would require 250–300 million quarterly orders to reach adjusted EBITDA break-even.</cite> A CFO would pin that number to the wall and ask: at current order growth rates, what quarter do we cross it — and what does the cash runway look like until then?

Growth that bleeds you is not growth. Pruning your user base to improve contribution margin is one of the hardest, most counter-intuitive calls in business. It is also exactly what a CFO would force.
